SMED (Single-Minute Exchange of Die) cuts setup time dramatically. Average shop reduces setups from 60 min to 15-30 min using these methods.
SMED Core Idea
Separate setup work into two categories:
- Internal setup — Must be done with machine stopped (mounting fixture, loading first part)
- External setup — Can be done while machine is running previous job (pre-staging tools, loading CAM program)
Goal: convert internal to external. Anything done while machine runs = zero setup downtime.
Practical Techniques
1. Pre-Stage Tooling
Set tool offsets in offline presetter (Speroni, Zoller). When machine finishes previous job, tool is ready to load with offsets in CNC. Saves 5-15 min per setup.
2. Standardize Tool Numbers
Use same tool number for same tool type across jobs. Tool 1 = always 1/2″ 3-flute end mill. CAM doesn’t reassign tool numbers per job. Reduces tool change time.
3. Quick-Change Workholding
Zero-point pallets (Erowa, Lang Quick-Point, System 3R) cut fixture mount time from 30 min to 30 sec. ROI on $5-15k investment is 6-12 months for high-mix shops.
4. Document EVERY Setup
Photo of fixture, tool list, tool offsets, work offsets, NC program version. Next time = exact replication. Use tablet at machine, not paper.
5. Color-Code and Label
Tool holders, fixtures, soft jaws — colored markers identify at a glance. Reduces hunting time.
6. Pre-Made Setup Sheets
For repeating jobs, laminated setup sheet stays with the fixture. Operator opens drawer, fixture + sheet + tools all together.
7. Minimize Tool Changes
Order tools in CAM by frequency-of-use, not toolpath order. Reduce tool change cycles from 30 to 10 per part.
Measure and Track
Time every setup. Set monthly target reductions. Celebrate wins on shop floor. Most shops cut setup time 50% in 6 months and 75% in 12 months.
